For twenty years it was possible to rank well while being unclear about what you sold. A search engine matches a query to a page. If the page contains the right terms and enough authority sits behind it, the page can win without the engine ever resolving what the company actually does.
Answer engines removed that shelter. When a system is asked “who should I use for X”, it has to produce a sentence. Sentences require commitment. A company that has never settled its own positioning gives the model nothing to commit to, so the model either omits it or invents something, usually by borrowing the framing of a competitor who was clearer.
What this looks like in practice
Three symptoms, in rough order of how often we see them:
- The model describes you using a competitor’s category. Your material never named the category firmly, so the nearest confident definition won.
- The model describes an older version of you. The clearest statements about your company are three years old, because that was the last time someone wrote something declarative.
- The model hedges. The answer mentions you in a list without a reason to pick you, which is functionally the same as not being mentioned.
The uncomfortable part
Teams usually receive this as a visibility problem and ask for a visibility fix: more content, better markup, more mentions. Those help at the margin. They do not help when the underlying issue is that the company has not decided what it is.
The diagnostic question is simple and slightly rude, and worth asking internally before spending anything: if a stranger had to describe us in one sentence using only material we have published, what sentence would they write?
If four people in the room produce four different sentences, the problem is not that the machines cannot read. It is that there is nothing settled to read.
Where the work actually starts
Positioning first, publication second. Write the sentence, get it agreed by the people who can overrule it, and only then push it into the site, the third-party profiles and the sources that describe you.
Doing it in that order is slower for about a month and faster for everything after.
